1. Por qué estamos haciendo estoWhy we're doing this

Today the community pays for HAC. Of everything HAC does — accounting, reservations, assemblies, messaging — we use one thing: authorizing a visitor at the gate. We are paying for the whole building and using one room.

And that one thing has a problem you may have lived through yourself: the notice telling you your guest arrived quietly stops working — sometimes for months — and you never find out that it stopped.

We're proposing to replace it with something built for us. You make a pass on your phone. You send it by WhatsApp. The guard scans it or looks up the name. Your visitor comes in. You get told. That's the whole thing.

Hoy la comunidad paga HAC. De todo lo que hace HAC — contabilidad, reservas, asambleas, mensajería — nosotros usamos una sola cosa: autorizar visitas en el portón. Estamos pagando el edificio completo para usar un solo cuarto.

Y esa única cosa tiene un problema que tal vez usted ya vivió: el aviso de que su visita llegó deja de funcionar sin decir nada — a veces por meses — y uno ni cuenta se da.

Nothing else changes. Same gate. Same guards. Same job for them. The same people you already let in.

1.1 El problema de fondo es la adopciónThe real problem is adoption

The security committee wrote down its own goal before seeing any of this:

“To have all residents and visitors use the QR code to track entrances / exits and alleviate jams at the guard station. Or, at a minimum, to reduce the number of residents who send visitor information to the security team rather than generating QR codes for visitors.”

That reframes this whole document. The problem is not mainly that the gate software is bad. It is that a large share of arrivals never get a pass at all — the resident texts the guard instead, and the guard types it in by hand while cars wait.

So the question we are actually trying to answer is not “what features should the new app have.” It is “why do people go around the system, and what would make the pass the easier path?”

Two of the obstacles the committee named are things software can fix directly:

The rest is habit. Habit only changes if the new way is genuinely faster than texting the guard, which is the bar every screen in this document has to clear.

El comité de seguridad escribió su propia meta antes de ver nada de esto. Eso replantea todo este documento. El problema no es principalmente que el software del portón sea malo. Es que una buena parte de quienes llegan nunca traen pase — el residente mejor le escribe al guarda, y el guarda lo digita a mano mientras los carros esperan.

Entonces la pregunta que de verdad estamos tratando de contestar no es “qué funciones debería tener la aplicación nueva”. Es “¿por qué la gente se salta el sistema, y qué haría que el pase fuera el camino más fácil?”

3. Cómo funciona el portón hoyHow the gate works today — as we understand it

What follows is a guess. We wrote it down so you can correct it.

6:00 a.m. — Cambio de turno. El guarda de la noche entrega. Lo que quedó pendiente se explica de viva voz, y lo que no quedó anotado se pierde.

6:30 a.m. — Cuadrillas de construcción. Un pick-up con cinco hombres en el cajón, un solo celular entre todos. Llegan a la misma casa todos los días durante cuatro meses.

8:00 a.m. — Empleadas domésticas y jardineros. Muchos llegan a pie o los dejan en la carretera. Varios van a más de una casa.

9:40 a.m. — Un camión de entregas, sin pase. El chofer trae un número de casa y un apellido, nada más. El guarda busca por apellido, no lo halla, busca por casa, lo halla, y llama. Nadie contesta: el dueño está en Calgary, durmiendo.

11:00 a.m. — Se cae el internet. Vuelve veinte minutos después. Mientras tanto llegan cuatro carros.

2:15 p.m. — El sol de frente en la pantalla. El guarda ladea el aparato, le hace sombra con la mano, se rinde, y mejor lee el nombre en el celular de la visita.

4:30 p.m. — Piscina, recoger chiquitos, invitados a cenar. El rato más pesado del día. Los carros hacen fila y cada diez segundos de más se sienten.

11:20 p.m. — Un huésped de alquiler que viene del aeropuerto. Cansado, no habla español, sin pase, con una confirmación de reserva en un celular al 4% de batería. La casa está oscura. El administrador no contesta.

6:00 a.m. — Shift change. The night guard hands over. Anything unresolved gets explained out loud, and whatever wasn't written down is lost.

6:30 a.m. — Construction crews. A pickup with five men in the bed, one phone between them. Same house every day for four months.

8:00 a.m. — Housekeepers and gardeners. Many arrive on foot or are dropped at the highway. Several go to more than one house.

9:40 a.m. — A delivery truck, no pass. The driver has a house number and a last name, that's all. The guard searches by apellido, doesn't find it, searches by house, finds it, and calls. Nobody answers — the owner is in Calgary, asleep.

11:00 a.m. — The internet drops. It comes back twenty minutes later. Four cars arrive in between.

2:15 p.m. — Sun straight on the screen. The guard tilts the device, shades it with a hand, gives up, and reads the name off the visitor's phone instead.

4:30 p.m. — Pool, school pickup, dinner guests. The busiest stretch. Cars stack up and every extra ten seconds is felt.

11:20 p.m. — A rental guest from the airport. Tired, no Spanish, no pass, a booking confirmation on a phone at 4% battery. The house is dark. The manager doesn't answer.

Marta llega a la casa de Anne todos los martes. Tiene tres años de hacerlo. En la caseta todos la conocen de vista.

Todas las semanas Anne genera un pase nuevo y se lo manda por WhatsApp. Algunas semanas se le olvida. Cuando se le olvida, Marta se queda parada en el portón llamándola, y Anne casi siempre está en una reunión.

De mayo a noviembre, Anne no está en Costa Rica. Marta igual llega todos los martes — de eso se trata, alguien tiene que estar en la casa. Ahora cuando a Anne se le olvida, está durmiendo. El guarda tiene enfrente a una señora que ha visto doscientas veces, una regla que dice que sin pase no entra, y a nadie a quién llamar.

Lo que Anne quiere es dejar esto arreglado una sola vez y no volver a pensar en ello. Lo que el guarda quiere es que la respuesta esté en su pantalla y no en el buzón de voz de Anne.

Marta comes to Anne's house every Tuesday. She has for three years. Everyone at the caseta knows her by sight.

Every week Anne makes a new pass and sends it on WhatsApp. Some weeks she forgets. When she forgets, Marta stands at the gate calling her, and Anne is usually in a meeting.

From May to November, Anne isn't in Costa Rica. Marta still comes every Tuesday — that's the point, someone has to be in the house. Now when Anne forgets, she's asleep. The guard has a woman at the gate he's seen two hundred times, a rule that says no pass no entry, and nobody to call.

What Anne wants is to set this up once and stop thinking about it. What the guard wants is for the answer to be on his screen instead of on Anne's voicemail.

You do this from your phone, often while doing something else, often not at home, sometimes not in the country. What you need: make a pass fast, send it by WhatsApp, know it worked, and find out when your guest actually arrives.

Usted es dueño o alquila una casa aquí. Necesita dejar entrar gente: amistades, familia, la empleada doméstica, el de la piscina, una entrega, un contratista. If the power goes out or the connection drops, the guard keeps working. Codes are checked on the device itself and everything syncs when the connection comes back. We're assuming this happens a few times a month and lasts under an hour.

More importantly: the system watches its own notices. If yours stop being delivered, it tells the administration — you don't have to notice it yourself. This is the single thing HAC does worst.

People will keep texting the guard, and that is fine. The guard registers that visitor in a few taps — name, house, plate — and the house is notified exactly as if a pass had been made. A pass that has expired stops working on its own and drops off your list — nobody has to go and tidy up. We're assuming you want them gone from view after about a month.

One thing to separate, because they are not the same: the pass going away is not the same as the record of the visit going away. If Marta came in on the 3rd of August, that stays in the bitácora even after her pass is long gone — otherwise the log can't answer questions later.

When you say old codes should be deleted, do you mean they should stop working and disappear from the resident's list, or that the visit should disappear from the record entirely? We'd keep the visit in the bitácora unless you tell us otherwise — see also P-12 on how long.

Short answer: not completely — and anyone who promises otherwise is overselling it. A QR code is a picture, and a picture can be screenshotted and passed on. The pass we use today has exactly the same problem: we decoded one, and it is a plain web link, so whoever holds the link holds the pass. That is why it prints “do not share with third parties” on it.

What we can do is make a forwarded code much less useful. Four options, strongest last:

  • One use only. The code stops working the moment the first person walks in, so forwarding it afterwards gets you nothing. Cheap and effective for a one-off visitor. No good for the gardener who comes every week.
  • Short windows. A pass good for two hours is far less worth forwarding than one good all day.
  • The guard. The code says a visit was authorized; the guard says whether this is that person. The visitor's name is on the guard's screen for exactly this reason.
  • A code that changes. The pass opens a page showing a number that refreshes every few seconds, so a screenshot is already stale by the time it's forwarded. This is the strong one — but it only works if the visitor has a working connection standing at the gate, which is precisely what they often don't have.

Each of these costs the visitor something, so we would rather you choose than choose for you.

Respuesta corta: del todo no — y quien prometa lo contrario está exagerando. Un código QR es una imagen, y a una imagen se le saca captura de pantalla y se pasa. El pase que usamos hoy tiene exactamente el mismo problema: desciframos uno, y es un simple enlace de internet, así que quien tenga el enlace tiene el pase. Por eso el mismo pase dice “no compartir con terceros”.

Lo que sí podemos hacer es que un código reenviado sirva mucho menos. Cuatro opciones, la más fuerte de última:

  • Un solo uso. El código se anula apenas entra la primera persona, así que reenviarlo después no sirve de nada. Barato y efectivo para una visita de una sola vez. No sirve para el jardinero que viene todas las semanas.
  • Ventanas cortas. Un pase que vale dos horas es mucho menos útil de reenviar que uno que vale todo el día.
  • El guarda. El código dice que la visita fue autorizada; el guarda dice si esta es esa persona. Por eso el nombre de la visita aparece en la pantalla del guarda.
  • Un código que cambia. El pase abre una página con un número que se refresca cada pocos segundos, de modo que la captura de pantalla ya está vencida cuando la reenvían. Esta es la fuerte — pero solo funciona si la visita tiene conexión ahí parada en el portón, que es justamente lo que muchas veces no tiene.

Cada una le cuesta algo a la visita, así que preferimos que escojan ustedes y no nosotros.

Which of those four do you want, and for which kinds of visitor? Our guess is one-use for one-off visitors and a plain code for the weekly ones — but this is your call, and it is the one question here where being stricter has a real cost at the gate.

P-22 and P-23 are the cheapest and most valuable. We have never seen a real HAC QR code, and we don't know how many gates there are or whether the barrier is powered. A photo answers all three in a minute.
